I've been curious for a while about headspacing. If I bought a new barrel and checked the headspace and it was a no-go, how would that be fixed?

I would guess that if it were a short chamber you would have to finish ream the chamber.  I don't know how you handle a long chamber in an AR.  Different BCG maybe?  I know there are threads dealing with this issue; try a search.

If a barrel hits no-go, a new bolt may cure it. That's what happen to me on one upper.

If the chamber gauges short it can be reamed, new barrels without an extention come like that. If the chamber gauges too long send it back. You'd be hard pressed to find an out of spec bolt.

What gauge (length) did you use and how did you perform the check ?

If the bolt is not the problem the real fix is to send it back.
Depending on the dimensions of the bolt that failed you may be able to swap bolts.
