Many years ago I traded a guy out of two 3" Remington 870 Special Purpose Shotguns. They are both identical synthetic long barrel guns that he had used for duck hunting. I use one of them as my main shotgun for hunting but the other just sits there. I have been thinking about transforming the one into a tactical shotgun for home defense and possibly a future 3 gun (doubt it but maybe). I don't have a clue where to begin. I was hoping that you guys could share some ideas with me and help me transform this gun into something that might actually get some use.

Two things that I can think of, a shorter barrel, and shorter stock, be it a pistol grip style or just short LOP.

Shorter barrel, mag tube extension, side saddle, some flavor of tactical stock maybe?

18 or 20" barrel, extended mag tube, sights, ghost ring or whatever suits you, for HD light and a way to mount it. I would highy advise a sling. As far as stocks if you're content with what's on it, it is perfectly usable. Side saddles are a convenient place to carry some extra shells, but they also make the gun heavier, and may require a different forearm.

18" barrel, Youth Stock, 2-point sling, and lots of shells.

Send the barrel to Guncat aka Rose Action Sports and have the shortened and threaded for Rem Choke tubes.  This will allow you dial in loads with I/C or Mod chokes.   He can also put a bead on it then you put a XS Big Dot over that. If it is for HD, then you need a light.  After that I would look at a shorter stock if you need it and possibly a side saddle.
